The Coil That Made Me Question Cheap Quotes

The coil came back in a plain plastic bag. The sticky note on it said, “Misfire after 900 miles. Customer wants a different part.” It looked like an Aisin ignition coil from across the counter, but it wasn’t. The box was plain, the price was lower, and the failure had caused a second trip to the shop.

I kept that coil on my desk for a week. Not because I wanted proof that cheap parts fail—I already had enough of that. I kept it because it made me realize how little a typical Aisin ignition coil review tells you when you are actually making a purchasing decision.

In my experience, a review question that starts with “will this fit” is only step one. The harder question is: if this coil fails in six months, what does the repair shop’s comeback cost? That number is not in the product description.

The Pilot Project That Almost Went the Wrong Way

In Q2 2024, a regional service chain asked us to supply ignition coils for a group of popular four-cylinder vehicles. The volume was not huge at first—120 coils as a trial, then maybe five thousand more over the following year. The chain’s purchasing office wanted to test a lower-cost option. The low quote was about 31 percent below the Aisin price for the same application.

I almost approved it. The upfront saving was too easy to see. Instead, I asked for a field trial: sixty Aisin coils and sixty of the lower-priced coils, installed by two independent shops we trust. We told them to report every problem, even suspected connector issues.

After ninety days, the results were lopsided. The Aisin group had one return that turned out to be a bad connector—not a coil issue. The lower-priced group had five confirmed coil failures. On the sixty-piece order, the price gap had created a $1,440 saving. The four extra confirmed comebacks cost about $310 each, plus freight and restocking fees of roughly $180.

Do that math before coffee: $1,240 in extra labor, $180 in logistics, and no margin for the shop’s lost confidence. The lower-priced option did not save money. It lost money.

Was it a perfect experiment? No. Sixty coils is a small sample. But it was enough to flip the decision. When I projected the same failure pattern to the full bid volume, the data meant more than any review page I had read.

The Same Lesson Followed Me to the Aisin Electric Water Pump

About a month later, I processed a warranty request for an economy electric water pump. The original part on that vehicle had been an Aisin electric water pump. The shop chose a rebuilt unit with a lower price. Eleven months later, the pump started leaking. The replacement labor bill was nearly double the cost difference between the cheap pump and the Aisin electric water pump.

The shop bought the Aisin pump the second time and did not need a lecture from me. The lesson was already on the repair order.

Manifolds, Fuel Injectors, and the Same Hidden Costs

This way of thinking is not limited to ignition coils. I see the same thing when somebody finds an online deal on a Mitsubishi Montero exhaust manifold. The price can be very attractive. But if the flange thickness is wrong or the manifold distorts after heat cycles, the gasket leak turns into a comeback. By then, the “cheap” part has already cost more than the part that was designed to fit once.

It is the same with a truck diesel fuel injector. The internal clearances are small and the pressures are high. A low-priced injector can look fine on a bench and then fail under real injection pressure. I don’t have to name a brand to say that. I just have to look at the failed injector return pile in our warehouse.

This does not mean every inexpensive part is bad. Some are excellent. But the decision should be based on data—dimensional reports, material certificates, field return rates—not on the size of the discount.

Why I Started Asking: Is Shift Differential Considered Overtime?

When I built the total cost model for that coil pilot, I had to include internal labor for inspecting returns and processing warranty credits. Some of that labor happens on our second shift. One accountant asked me: “is shift differential considered overtime?”

The short answer is no. Shift differential is premium pay for working an undesirable shift. By itself, it is not overtime. But under the Fair Labor Standards Act, shift differential generally has to be included in the regular rate when overtime is calculated. In practical terms, that means a second-shift rework job can carry more labor burden than the pay rate suggests.

I’m not an employment lawyer. Check current Department of Labor guidance before adjusting payroll or cost codes. The reason I bring it up is that the real cost of a failed part depends on where and when the rework happens. If hidden labor costs are not in the model, the cheap part will look artificially cheap.

Bottom Line: Price Is Not Cost

It took me a returned coil and a painful pilot project to understand the difference between price and cost. Price is what the invoice says. Cost is what happens after the part is installed, driven, found defective, returned, diagnosed, replaced, and argued about with a customer.

I would rather explain to a manager why the Aisin part costs $20 more than tell a customer why they need to bring the car back for the third time. The second conversation is the expensive one.
