The Quote That Almost Went to the Owner

It was 8:47 on a Tuesday in late September 2024 when the quote landed in my inbox. Subject line: Aisin RAM transmission — final pricing. I had a bay full of truck, a customer who wanted an answer, and a number that looked $640 better than I had budgeted. The freight cutoff was at 10 a.m. I had twenty minutes to approve it.

I almost forwarded it to the owner. Then I read the footnotes.

I manage parts purchasing for a 40-person independent powertrain shop. We do transmissions, driveline work, and the occasional electrical repair that turns into a transmission job. My annual purchasing budget is about $1.2M, and I have tracked every invoice for six years in a spreadsheet that probably should have been retired in 2019. The spreadsheet is ugly. The data is honest.

That morning, the data said something was off.

The Aisin 10-Speed Confusion

The job was a transmission replacement for a RAM 3500 that a local towing company uses for heavy hauling. The original work order said Aisin 10 speed transmission, which is what I typed into the search bar. The parts distributor came back with a quote for an Aisin RAM transmission instead.

At first I thought they had ignored my note. Then I checked the VIN, the build date, and the torque specs. The Aisin name was on both units, but they were not the same part. One was rated for the continuous load this truck pulled. The other was not. The 10-speed unit was $3,950. The RAM unit was $4,850. That difference looked like a problem with their quote. It was actually the market telling me I had asked for the wrong thing.

Here is the part that still gets me: the 10-speed unit was cheaper. If I had approved that quote on price alone, we would have found the problem at installation. Then the customer would have paid for a second tow, a second removal, a second install, and a very expensive lesson in application data. Instead, I made the call to the distributor, asked the question I should have asked first, and got the right part ordered.

Most buyers focus on the part number and the price. They miss the spec sheet. The question everyone asks is, what is your best price? The question they should ask is, what is this part actually rated to do?

The Alternator Lesson That Should Have Been Enough

I should have learned this in 2022. A customer came in with a dead charging system. It was a 2002 Honda Odyssey alternator — nothing exotic, no weird harness, no dealer-only computer programming. The reman unit was $115. The new OEM-style unit was $218. The service manager wanted the reman. It was already on the shelf.

I had about twenty minutes to decide because the customer was waiting. Normally I would compare at least three options. There was no time. I approved the $115 unit.

Seven months later, the car came back on a flatbed. The alternator had seized. We replaced it under warranty, but the labor was not free. The tow was not free. The customer was not happy. When I ran the numbers, the $115 part ended up costing us $390. I still kick myself for that one. The $218 part would have been $218.

The sticker price is the entrance fee, not the bill.

That is the whole argument for total cost of ownership. The lowest-priced unit upfront can become the most expensive part on the invoice after you add labor, downtime, and a second visit.

The Small Stuff: Bulbs and Air Filters

The same thinking applies to small parts, even the ones that seem too cheap to matter. A 7440 turn signal bulb costs about $4 at wholesale if you plan ahead and $16 if you buy one at lunchtime because a customer is waiting. Both install in two minutes. Neither is worth a lengthy procurement analysis. But the habit of planning ahead is.

And then there is the question I hear constantly: is it easy to change engine air filter? On most cars, yes. It is a five-minute job with no tools. But that does not mean you can ignore the box seal or tighten the screws like you are assembling a cylinder head. I have seen a cracked MAF sensor from someone forcing an air filter in the wrong direction. The filter itself is cheap. The sensor is not.

This is where customer education matters. I would rather spend ten minutes explaining the difference between a 7440 and a 7443 bulb than deal with a mismatched part later. An informed customer asks better questions and makes faster decisions. That saves everyone money.

What I Check Before I Approve Any Quote

After the transmission quote, I changed my process. Before I approve anything now, I check four things:

  • Part number. Does it match the application, not just the description on the screen?
  • Spec sheet. Is this unit rated for the real load it will see?
  • Core charge and freight. Are the extras included in the quoted price or hidden below it?
  • Warranty labor. Who pays when the part fails?

That list has saved me more than once. In Q2 2024, we switched one supplier because their quote looked low until I saw the core charge and freight. The old supplier cost more upfront but included everything. The difference was 14% hidden in fine print.

The Lesson

Dodged a bullet on the RAM transmission, too. The right Aisin RAM transmission was not the lowest-priced quote in my inbox, and it was not the unit I first asked for. It was the one that would actually survive the job. According to Aisin's product catalog (as of January 2025), the series name is not enough. You order by application.

I still buy from Aisin. Their transmissions hold up in the worst conditions I have seen. But the lesson here is not brand loyalty. It is verification. The lowest-priced quote is not always the lowest cost. The right part number is not the same as the right part. And the person who asks questions does not look dumb. They look like someone who has been burned before. (I have been burned. I keep a spreadsheet to prove it.)

As of January 2025, I still use that ugly spreadsheet. Every invoice goes in, every failure gets a note, and every quote gets one read of the footnotes before I click approve. That is what total cost actually looks like.
