How to Source Shocks, Struts, and Transmission Parts Fast: A Field Checklist

Who This Checklist Is For

Rush orders are not the time to be brave. You need a step-by-step process. In my role coordinating emergency parts for automotive manufacturers and fleets, I’ve handled more than 200 rush parts orders over the last five years. Last quarter alone, we processed 47 rush orders with 95% on-time delivery. The 5% that failed had one thing in common: someone skipped a verification step.

This checklist is for purchasing agents, maintenance managers, and shop owners who need a suspension or transmission part in days, not weeks. It’s built for practical use, so the steps are in the order I actually do them.

Step 1: Know the Difference Between a Shock and a Strut

Before you search or call anyone, answer the basic question: what is a shock and strut? A shock absorber is a damper. It controls the up-and-down movement of the springs, but it does not support the vehicle’s weight. A strut is a different animal. A strut is a shock absorber that also works as a structural suspension member. It holds the coil spring and carries the weight of that corner of the car.

A shock controls spring motion. A strut is a shock that also supports the vehicle.

This matters in a rush. If you order a shock for a vehicle that uses struts, the piece might physically mount, but the spring will not be supported correctly. I’ve seen this happen on a $450 emergency order that had to be returned because the buyer ignored the word “strut” on the original part. Don’t be that buyer.

Step 2: Verify the Transmission Family: Aisin transmission vs 68RFE

The same principle applies to transmissions. If you work on heavy-duty Ram trucks, you have probably searched “Aisin transmission vs 68RFE.” Here’s the short version:

  • The 68RFE is a Chrysler/Stellantis-designed 6-speed automatic, used behind Cummins diesel engines in Ram HD trucks.
  • The Aisin AS69RC is an Aisin Seiki 6-speed automatic, also used in Ram HD trucks, but with different internals, electronics, and cooler routing.
  • They are not interchangeable. Not the transmission, not the torque converter, not most of the internal parts.

Everything I’d read about upgrading from a 68RFE to an Aisin made it sound like a simple bolt-on. In practice, a truck built for a 68RFE has different calibration, different transmission crossmember, and different oil cooler lines. My experience with these two transmissions is that you should treat them as completely separate applications.

Step 3: Look Inside Before You Order the Whole Assembly

When a shock is leaking or a transmission is slipping, it’s natural to replace the whole unit. In a real emergency, that’s not always the fastest route. A lot of the time, the problem is a small part inside the unit.

Take a shock absorber. If the piston rod is still fine and the housing is not damaged, the failure might be the piston holder. A piston holder is the carrier or guide sleeve that keeps a piston aligned inside the bore. If it’s worn, the piston seal won’t seat, and the damper loses pressure. On a transmission, a piston holder is equally important: it holds a clutch piston in the drum. If the holder is scoured, the piston will hang up and you’ll lose a clutch pack.

The last piston holder I sourced was under $100. The complete shock assembly it came from was five times that. You don’t always need to throw a whole assembly at a problem.

Step 4: Read the Drawing and Confirm the Source

If you buy from drawings, check the material and process. A piston holder might be a machined aluminum carrier or a stamped steel guide. They are not the same. One machine shop sent us a fabricated holder because the drawing said “holder” instead of “piston holder,” and it turned a one-day fix into a two-day delay.

Also confirm country of origin. On one of our orders, the buyer wrote “shock absorber bra usa” in the notes. They meant a shock absorber brace or bracket, made in the United States. That typo actually helped—it reminded us to verify the manufacturing plant. If a federal or OEM contract requires domestic sourcing, don’t assume. Ask the supplier.

This applies to Aisin parts too. Aisin is a global company with U.S. manufacturing, but not every Aisin Seiki part is built in the U.S. Check the actual plant stamp.

Step 5: Get Lead Time and Availability in Writing

When I’m triaging a rush order, the first question is not, “How fast can you ship?” It’s “What is the current lead time for this exact part number?” A supplier’s website may say 2 days, but their actual stock could be in a different location. I’ve had a part listed “in stock” that was sitting in a distribution center 1,500 miles away.

Don’t rely on a phone conversation. Send an email and get the lead time in writing. If the supplier can’t confirm by email, that’s a red flag. On a recent order, a vendor promised a Friday delivery. The email later showed the material was on backorder. Because we had confirmation, we pivoted to another source before the deadline.

Honestly, I’m not sure why suppliers do this. Maybe their system counts all inventory without checking the warehouse location. That said, the written confirmation saves you and the supplier.

Step 6: Check Aisin Transmission News and Service Bulletins

Before you pay for internals, check for recent part number changes. The more you follow Aisin transmission news, the easier it is to spot a superseded part. Aisin and Stellantis put out service bulletins when a piston kit, valve body, or torque converter is updated. I’ve seen a buyer order a 68RFE piston kit when the latest bulletin superseded it to a different carrier. A 15-minute catalog check would have caught it.

This was accurate as of January 2025. Transmission parts change fast, so verify the part numbers against the latest manufacturer bulletin before you order.

Step 7: Plan the Freight and the Backup

Rush parts are expensive. Next-day air freight often costs more than the part. If you have the part in your hand, you can keep a truck running. If not, the downtime costs even more.

A few years ago, we had 2 hours to decide between an Aisin AS69RC piston holder kit and a local machine shop making a replacement overnight. There was no time for a full quote process. I went with the local shop, paid $750 extra, and saved a $12,000 production slot. Approved the purchase and immediately thought, “Could I have negotiated?” Didn’t relax until the finished part came back within tolerance.

In hindsight, I should have asked for a 24-hour hold on the regular part too. But with the deadline, I did the best I could with the available information.

Step 8: Avoid These Common Rush-Order Mistakes

Here are the mistakes I see on a regular basis when people are in a hurry:

  • Ordering by description instead of part number. A shock absorber for a non-stock suspension can look identical but have different damping.
  • Confusing a shock with a strut. If you skip the “what is a shock and strut” check, you will eventually order the wrong assembly.
  • Mixing up Aisin AS69RC and 68RFE parts. Both are heavy-duty 6-speeds, but their internals are not shared.
  • Ignoring the piston holder or seal kit. A worn holder can make a new piston seal fail in a week.
  • Not confirming country of origin. If you mean a U.S.-made shock absorber brace, don’t type “shock absorber bra usa” on a PO. Clarify the exact part and the source.

Final Thought: Use the Fast Method, Keep the Personal Network

In 2025, digital catalogs and automated stock checks have cut our sourcing turnaround from 5 days to 2. That reduction in manual steps also reduced data entry errors. For standard parts, the efficient method beats the old way.

But there is still a time and place for a phone call to someone who knows the inventory history. Hard-to-find, one-off, or stamped-to-print parts don’t always work in a digital workflow. My rule: let the system handle the standard and searchable, and let relationships handle the weird and urgent. That mix is what keeps a shop moving.
